Every organization I've worked with has some version of the same setup. Guest feedback comes in — reviews, contacts, emails, forum posts. Someone in operations or guest relations handles it. They close the tickets, respond to the reviews, and file a weekly summary somewhere. The product team occasionally glances at the star rating. And then everyone moves on.

This is one of the most expensive mistakes a product organization can make. Not because handling complaints is wrong, but because the complaints are telling you exactly what to fix — and you're paying someone to absorb that signal instead of act on it.

When I started paying close attention to what was actually showing up in guest feedback at Jack in the Box, the pattern was immediate and unambiguous. The same problems surfaced week after week. Login failures. Wrong location orders. Offers that couldn't be redeemed. These weren't random grievances — they were a precise diagnostic of the four or five places the digital experience was breaking down.

A support contact is a product failure made visible. The guest did the work of telling you exactly where you broke. Most teams thank them and move on.

The volume tells you severity. The pattern tells you priority.

There's a meaningful difference between a spike in complaints and a steady drumbeat. Spikes are usually incidents — a deploy that broke something, a promotion that expired, an outage. You fix those reactively and move on. The steady drumbeat is harder. It's structural. It means something in the product is consistently failing a predictable class of guests in a predictable way.

The steady drumbeat is where product decisions live. When a specific category of complaint shows up every single week without a spike, it means the behavior generating it is reliable and repeatable. That's not noise — that's a product requirement with user research already attached.

We tracked guest case rates week over week. The year-over-year comparison told us something important: the weeks where we'd shipped meaningful improvements to authentication, offer redemption, and ordering reliability corresponded directly with lower contact volume the following period. The feedback loop was real and it was measurable. Fixing the right things reduced the noise downstream.

Why product teams disconnect from this signal

Part of it is organizational structure. When feedback lands in a guest relations function, it's framed as a customer service problem by default. The team optimizes for resolution speed and closure rate. Those are reasonable metrics for ops — they're useless metrics for product. Resolution speed tells you how fast you're managing failure. It tells you nothing about whether the failure is worth preventing.

Part of it is volume. Thousands of data points look like noise when you encounter them all at once. The teams that get value from feedback are the ones who've built a simple taxonomy — even a rough one — that lets them see categories instead of individual complaints. You don't need sophisticated tooling to do this. You need someone who's willing to sit with the data long enough to see the shape of it.

And part of it is discomfort. Feedback is often specific, personal, and harsh. Product teams who read it directly tend to either dismiss it as outliers or over-rotate on whatever they read most recently. The discipline is to read it systematically and let the pattern lead, not the most recent angry email.

What I do at the start of every engagement

Before I look at analytics, before I read the roadmap, before I talk to engineering — I look at what users are saying. App store reviews. Support contacts. Reddit threads. Social responses. Anywhere guests are describing their experience in their own words.

Not because anecdote beats data. Because user language is a precise instrument when you know how to read it. Guests don't say "your authentication flow has an error state that doesn't surface the retry mechanism." They say "I can't log in and your app is trash." But those two statements are about exactly the same thing, and the second one is easier to find at scale.

The process is simple. Read enough feedback to see the categories emerge. Rank the categories by frequency. Ask whether each one is a product problem, a communication problem, or a known limitation you've decided to accept. The product problems go on the list. The rest inform how you write copy, set expectations, and handle exceptions.

The feedback you're handing to customer service is the most honest product research you'll ever get. It's unsolicited, unfiltered, and written by people who cared enough to say something.

Most of the time, when I go through this exercise with a team for the first time, there are two or three recurring categories that have never made it onto a roadmap. Not because nobody knew — because the signal was landing in the wrong inbox. Moving it to the right inbox is free. The only cost is being willing to look.

Your users are already telling you what to build. The question is whether the right people are listening.
