The Jack in the Box app had a 2.6-star rating when I took it over. Leadership knew it was bad. Everyone knew it was bad. What nobody had done was ask the right question: bad at what, specifically?

That question matters more than the number. A 2.6 rating could mean the app crashes constantly. It could mean one specific flow is broken and everyone who hits it leaves a one-star review. It could mean the app works fine but guests are venting about something that has nothing to do with the product — a bad order at the window, a promo they couldn't find. The rating aggregates all of those into one number and tells you almost nothing about what to fix.

The teams that improve ratings do it by reading reviews as data, not sentiment. The teams that stay stuck treat the number as the problem and try to manage it by prompting happy guests to leave ratings or responding to negative ones publicly. That's reputation management. It's not product work.

What a star rating actually measures

A star rating is a record of motivated behavior. Guests who leave reviews are disproportionately guests who just had an extreme experience — very good or very bad. The silent majority of guests who used the app, ordered successfully, and moved on contribute nothing to the rating unless you ask them at the right moment.

This means the rating skews toward failure. And because it skews toward failure, it's actually more useful than it looks — if you treat it as a failure log rather than a report card. The one-star reviews are telling you where the app is breaking people badly enough that they stopped what they were doing to complain.

Guests who leave one-star reviews are doing your QA work for free. They found the failure, documented it in plain language, and published it. Most product teams don't read them systematically.

When we dug into the reviews, four categories dominated the negative volume. Authentication — guests couldn't get in. Offer redemption — the loyalty flow was broken in ways that were hard to diagnose but consistent. Order failures — guests were losing orders mid-transaction. And menu navigation — guests couldn't find what they were looking for fast enough to stay in the app.

Those four categories became the roadmap. Not because I invented a framework — because the guests had already done the prioritization work. The highest frequency complaints pointed to the highest impact fixes.

The rating prompt is a product decision

One of the most underappreciated levers in app store rating management is when you ask for a review. Most apps either ask too early, ask after a frustrating experience, or ask so frequently that guests ignore the prompt entirely. All three of those patterns depress the rating.

The right moment to ask for a review is immediately after a guest has done the thing they came to do — successfully. Completed an order. Redeemed an offer. Found what they were looking for. That's the moment of highest satisfaction, and it's the moment when an honest guest is most likely to give you a rating that reflects their actual experience.

After we rebuilt the core flows and fixed the structural failures, we adjusted the review prompt timing to catch guests at that moment of successful completion. The impact was significant. Guests who had a working experience gave ratings that reflected a working experience. The rating improved because the product improved — but the prompt timing made sure that improvement was visible.

What to do when your rating is bad

Don't start with the rating. Start with the reviews. Read two or three hundred of the most recent one-star reviews and build a rough taxonomy of what's generating them. Most of the time, three to five categories account for the majority of the negative volume. Those are your product priorities.

Fix those things — actually fix them, not just address the surface symptoms. Then adjust when and how you're prompting for reviews to catch guests after successful experiences. Then watch the rating move.

The rating will follow the product. If you try to manage the rating directly without fixing what's generating it, you're just moving numbers around. A managed rating on a broken product is a lie that eventually compounds. Guests who read the high rating, download the app, have a bad experience, and leave a one-star review are now more motivated than they would have been without the expectation you set.

Fix the product. The rating is a byproduct.
